How to choose the right 3PL partner: eight questions to ask

All 3PL companies look the same on paper. Here are eight concrete questions that reveal which ones actually deliver — and which ones to avoid.

Choosing a 3PL partner is a decision that affects the customer experience every single day. Pick the wrong one and you get complaints, incorrect deliveries, and an onboarding process that drags on for months.

Pick the right one and logistics stops being a source of stress.

Here are eight questions to ask during the evaluation.

1. How long does onboarding take?

Some 3PL providers have onboarding processes lasting six to twelve weeks. That’s too long if you have an urgent need. Ask for a concrete timeframe — not a vague “it depends”.

2. Who is my dedicated contact?

At large logistics companies, contact rotates between generalists. You never know who you’re talking to. A dedicated contact person who knows your product range and history is worth more than marginal price advantages.

3. How are mispicks handled?

Mispicks happen. The question isn’t whether — it’s how the provider handles them. Are you compensated? How quickly is the error corrected? Is there a system for tracking mispick frequency?

4. What cut-off time applies?

Cut-off is the time at which today’s orders close. 14:00 is standard for Swedish warehouses with late afternoon collection. A cut-off of 12:00 or earlier means orders placed in the morning still don’t ship until the following day.

5. What does pricing look like per order type?

Ask for an itemised price list — not a package price. You need to know what you pay for inbound, storage, picking, packing, and returns separately. That makes it possible to budget and compare.

6. Which e-commerce platforms are supported?

Ask specifically about your platform. Shopify is the most common but not universally supported by all 3PLs. Also ask how the integration is managed — if it requires an external developer, that’s a cost you need to factor in.

7. How are returns handled?

Ask about the returns process in detail. How quickly are goods inspected? Who decides on repacking versus claiming? How is return status communicated to you and to the customer?

8. Can I visit the warehouse?

A 3PL that doesn’t welcome warehouse visits is a warning sign. You should be able to see how your goods are stored, what the pick list looks like, and how staffing levels look on normal days versus peak periods.
